Almost every golfer has a club in the middle of their set they do not like. They will tell you it is a bad club, or that they never learned to hit it, or that they always seem to pull it. They will almost never say that it looks different from the clubs on either side of it, because they have never been asked to compare them side by side on a bench.
I put sets on the bench for a living, and the pattern is consistent enough that I now go looking for it before anyone mentions a problem club. Somewhere in the ladder there is usually a step that is bigger than the steps around it, and the club at the top of that step is the one that gets left in the bag.
What Should Change Through a Set
An iron set is not fourteen copies of one design at different lofts. As the clubs get shorter, four things are supposed to change gradually:
- Setback shrinks. The long irons carry more offset because they are harder to square; the short irons carry less because they do not need the help.
- The topline narrows. A long iron with a thin topline looks unhittable to most golfers; a 9-iron with a thick one looks clumsy.
- The sole narrows. Long irons want width to resist digging on a shallower delivery; short irons want less because the delivery is steeper and more controlled.
- The head shortens heel to toe. Partly for looks and partly because the shorter clubs need less lateral forgiveness.
Done well, each step is small enough that you never consciously notice it while stepping through the set. Done badly — or assembled from two families that were never meant to sit together — one of those steps doubles, and your eye catches it even if your brain does not.
Where the Jump Usually Sits
Two places, in our records.
The first is at the boundary between a cast long-iron design and a forged short-iron design in a combo set. Manufacturers manage this transition with varying degrees of care, and the crossover club is frequently where the setback and topline both step twice as far as they do anywhere else in the ladder.
The second is in a bag that has been assembled over years. A 4-iron replaced from a different family, a set wedge that came with a previous set, a 7-iron bent for lie at some point and never re-checked. Each individual decision was reasonable. The result is a ladder with a hole in it.
The problem club is almost never bad. It is almost always different from its neighbours in a way nobody measured.
Measuring Your Own Drift
Lay your irons out on a table in order, soled as though addressing a ball, and look down the line from above. That alone will show most people something they had not noticed. Then take three measurements per club:
- Setback: hosel front edge to leading edge, in millimetres.
- Topline depth: front to back at the centre of the face.
- Sole width: front rim across to back rim, taken at the middle of the head.
Write them down and look at the differences between adjacent clubs rather than the values themselves. What you want is a series of similar small numbers. What you are looking for is the one that is twice the size of its neighbours.
What "twice the size" means in practice
Typical setback steps run about half a millimetre per club. A step of one and a half millimetres is visible to the eye at address even though nobody could name what they were seeing. That is the threshold where clients start describing a club as looking odd.
What Can Be Fixed and What Cannot
Lie and loft drift are fixable on the bench in an afternoon, and a surprising amount of what gets diagnosed as a progression problem turns out to be a head that was bent two degrees flat five years ago. Start there, because it costs fifty-five dollars.
Setback and topline are cast or forged into the head and cannot be changed. If the jump is geometric, the options are to replace the offending club with something from the same family, or to accept it and know why the club feels the way it does. Knowing why is worth more than people expect — a golfer who understands that their 6-iron sits differently will stop treating it as a personal failing.
Blending on Purpose
None of this is an argument against blended sets. We build them regularly and they suit plenty of golfers. The argument is that a blend has to be designed rather than accumulated, with the crossover club chosen specifically so that the steps on either side of it stay even.
When we build one here, the crossover point is checked on the bench before assembly and the measurements go on the session sheet. If the two families cannot be made to step smoothly, we say so and pick different ones rather than building a set with a known jump in it.
